ROADMAPPING

Make a roadmap that can learn.

Connect planned work to outcomes while communicating uncertainty and commitments clearly.

Connect planned work to outcomes while communicating uncertainty and commitments clearly. Use the example as a starting point, then adapt the steps to your product, team, and evidence.

WHAT YOU’LL LEAVE WITH

An outcome-based roadmap with discovery questions, delivery confidence, and review dates.

Before you begin

  • A product strategy and chosen opportunities
  • Known commitments and dependencies
  • Evidence about capacity and delivery uncertainty

STEP 01

Start with outcomes

Group work around changes you want to achieve. For onboarding, an outcome might be that new administrators complete a useful setup task. Features are candidate approaches beneath that outcome.

STEP 02

Separate discovery and delivery

Label investigations differently from committed implementation. “Explore clearer setup guidance” should not look like a promise to ship a complete guided tour. Keep uncertainty visible.

STEP 03

Use useful horizons

A now/next/later structure can communicate sequencing when exact dates are uncertain. If a real external deadline exists, show it explicitly along with scope, dependencies, and confidence. Avoid implying that “later” is a commitment.

STEP 04

Expose the assumptions

Add dependencies, learning milestones, and evidence required before expanding work. Coordinate with engineering and design. A roadmap is not a substitute for discussing capacity.

STEP 05

Tailor the explanation

Create views for leadership, delivery partners, and customer-facing teams without changing the underlying facts. Explain the intended result, important tradeoffs, and what can still change.

STEP 06

Review against learning

Revisit the roadmap when evidence or constraints shift. Record changes and why they happened. Completing a feature is a delivery event; check whether the expected user outcome follows.

MAKE THIS PROMPT YOUR OWN

Turn these approved opportunities and commitments into an outcome-based roadmap. Distinguish discovery from delivery, estimates from commitments, and known facts from assumptions. Preserve supplied dates exactly. Identify missing dependencies and decisions instead of inventing them.

Check your work

  • Does each item support an outcome?
  • Are investigations distinct from promises?
  • Are genuine commitments and dependencies visible?
  • Is there a process for changing the roadmap?
